Adroit Associates, conducted a two-phase Local Distribution Agents (LDA) Assessment for Boustan Sabz Agriculture Company across five major markets in Afghanistan.
Boustan Sabz was preparing to introduce pure and fresh juices produced from Afghan fruits and required reliable distribution partners to support its market entry. Adroit assessed 111 Local Distribution Agents across Kabul, Balkh, Kandahar, Herat, and Nangarhar to identify suitable distributors and evaluate their capacity to effectively handle and distribute the company's products.
The assignment combined market screening with an in-depth operational assessment of shortlisted distributors. Adroit examined their business experience, market coverage, client networks, human and physical resources, warehousing, delivery capacity, inventory management, product handling, payment arrangements, and distribution systems. The resulting analysis provided Boustan Sabz with an evidence-based foundation for distributor selection and market-entry planning.
Project Context
Boustan Sabz sought to establish a distribution network capable of introducing and expanding its juice products across Afghanistan’s major regional markets. The assessment covered Kabul in the Central Region, Balkh in the North, Kandahar in the South, Herat in the West, and Nangarhar in the East.
Selecting suitable distributors required a detailed understanding of the existing distribution market. Potential partners needed not only established commercial networks but also sufficient operational capacity to manage beverage products, including appropriate storage, transportation, inventory control, product handling, and customer coverage.
Adroit designed the assessment to provide this evidence through a structured review of potential LDAs. The approach enabled Boustan Sabz to compare distributors using consistent criteria and understand the strengths and limitations of different distribution arrangements before entering the market.
Project Objectives
The primary objective was to identify reliable and capable Local Distribution Agents that could support Boustan Sabz’s planned product distribution across the five target markets.
Adroit assessed distributors’ business backgrounds, years of experience, geographic coverage, existing clients, experience with beverage products, and overall market presence. The assessment also examined their human resources, warehousing facilities, delivery vehicles, handling equipment, inventory systems, and supply-chain capacity.
For shortlisted distributors, the assessment reviewed ordering and receiving procedures, stock management, storage practices, product handling, payment collection, returned and expired products, customer-order processes, and distribution methods.
The assignment also analyzed potential Direct Source, Dealer Network, and Master Distributor approaches to help Boustan Sabz determine an appropriate structure for market coverage and product distribution.
Methodological Approach
Adroit implemented a structured two-phase assessment methodology combining market research, Key Informant Interviews, distributor screening, and detailed operational assessment.
During Phase I, Key Informant Interviews were conducted with 111 Local Distribution Agents across the five target markets: 25 in Kabul, 20 in Balkh, 20 in Kandahar, 22 in Herat, and 24 in Nangarhar. Customized research tools captured information on distributor experience, clients, geographic reach, resources, distribution capacity, and suitability.
During Phase II, shortlisted LDAs underwent a more detailed assessment covering four principal areas: business background, operational resources, methods of distribution, and ordering, storage, and distribution systems.
The assessment also examined warehousing, inventory management, FIFO practices, shelf-life considerations, delivery systems, product reception, quality management, facility utilization, and capacity to manage the storage requirements associated with juice products.
Adroit developed phase-specific assessment tools and trained field teams on the methodology, research instruments, and quality-assurance procedures to support consistent data collection across all five regions.
Impact and Strategic Significance
Adroit’s assessment provided Boustan Sabz with a structured evidence base for evaluating potential distribution partners and planning its entry into Afghanistan’s juice market.
The assessment of 111 distributors established a broad picture of distribution capacity across five major commercial regions, while the second-phase analysis provided deeper insight into the operational strengths and limitations of shortlisted LDAs.
The findings enabled the client to consider potential partners based on measurable factors such as market coverage, warehousing capacity, delivery resources, inventory management, customer networks, payment systems, and experience distributing comparable products.
